Over my nearly 30 years in the world of human resources and leadership development, I’ve attended countless trainings and led more workshops than I can count. Most of these programs focused on skillset development—things like communication techniques, feedback models, productivity hacks, or leadership frameworks. And here’s the thing: those skillsets are important. They matter. They help us grow, learn, and expand as leaders. But I’ve also learned something crucial: skillsets alone aren’t enough.

Why Skills Don’t Stick

Over the years, I’ve seen leaders and teams walk away from workshops with great intentions. They feel energized. They have new tools in their toolbelt. They start applying them… and then, more often than not, they slide back into old patterns. Why does this happen?

It’s because behavior is the symptom, but mindset is the root. We can change what we do for a little while, but if we don’t examine and shift what we believe underneath, those new skills won’t last. The underlying mindset—the internal operating system—will always override the short-term fix.

Skillset vs. Mindset

I like to start with definitions.

  • Skillset is the what. These are the tools, strategies, behaviors, and frameworks you can learn and practice. Examples include the GROW coaching model, SMART goals, feedback frameworks, or productivity strategies.

  • Mindset is the fuel. It’s the beliefs, attitudes, and thought patterns that drive our behavior. It’s what powers (or limits) the skills we try to use.

You can learn how to ask great open-ended questions, but if you believe you always have to be the smartest person in the room, those skills won’t stick. Mindset is what makes the difference.

Real-World Examples

To bring this to life, let’s look at a few scenarios:

Health Goals

Say you want to lose weight. A short-term fix might be a crash diet or a 7-day detox. You’ll see results for a week, but old habits creep back. Why? Because underneath, you might hold a belief like, “I’m just not the kind of person who can be fit” or “This is too hard.” Until you shift that belief to something like, “I’m learning how to be disciplined,” true transformation won’t last.

Communication Breakdowns

Maybe your team says they don’t feel heard in meetings. So you take an active listening course and start practicing nodding, paraphrasing, and asking clarifying questions. That’s great! But if you still believe, deep down, “I need to be the smartest person in the room,” you’ll slip back into interrupting or talking over others. Real change happens when that belief shifts to “My role is to empower others, not prove myself.”

Struggles with Delegation

You’re feeling burned out and frustrated that your team isn’t stepping up. You try productivity hacks, delegation checklists, and new apps. But if your underlying belief is “If I don’t do it myself, it won’t be done right,” you’ll keep micromanaging. When that belief shifts to “My value comes from enabling others to succeed, not doing everything myself,” the skillset of delegation can finally take root.

Presentation Anxiety

You attend presentation skills training, practice your slides, and polish your delivery. Yet when you get in front of the room, you freeze or feel small. Underneath, the belief might be “My voice doesn’t matter” or “People won’t take me seriously.” Until you shift to “My perspective has value and deserves to be heard,” those presentation skills won’t feel authentic.

The Role of the Three Keys of Leadership Magic

  • Character is who you are at your core—your values, beliefs, and mindset.

  • Confidence is about trusting yourself—and mindset is a huge part of that.

  • Connection means connecting to yourself and to others. The way you connect is deeply influenced by what you believe about people and relationships.

Skillsets sit on top of these keys, but it’s the mindset underneath that determines whether the skills last.

Shifting the Root Beliefs

So how do you begin to shift your mindset? It starts with awareness. Pay attention to what’s going on in your head and in your body when you’re trying a new skill. Ask yourself:

  • What belief is shaping how I show up here?

  • Is this belief actually true?

  • Is it serving me—or holding me back?

  • What else might be true?

Then begin to reframe. Instead of leaping from “I’m not good at this” to “I’m the best in the world,” which your brain won’t buy, try a ladder thought: “I have a voice.” Then maybe, “I’m becoming someone who believes my voice matters.” Over time, these intentional thoughts form new neural pathways. Paired with daily practice—even when it’s uncomfortable—you’ll start to see real transformation.

The Collective Mindset of a Team

It’s not just individuals—teams also carry collective beliefs. If a team believes “we’re never going to get there” or “nobody cares about us,” those beliefs will shape behaviors and ultimately the culture. As leaders, building awareness of these shared mindsets and guiding teams toward healthier beliefs is critical for building stronger connections and driving results.

Skills are the tools. Mindset is the fuel. When you ignite the fuel in a way that serves you, those tools can truly, truly work.
